AI is wrong for your project when any of these conditions apply: the problem is well-solved by existing tools, you lack the data or expertise to validate AI outputs, the cost of AI errors exceeds the cost of manual processes, or regulatory requirements demand explainable decision-making. AI excels at pattern recognition, natural language processing, and handling ambiguity at scale—but it introduces latency, cost, and unpredictability that simpler solutions avoid. Before adding AI, ask: What specific problem does this solve? Can I validate the outputs? What happens when it fails?

The AI Hammer Problem

When you have a hammer, everything looks like a nail. When you have AI capabilities, everything looks like a machine learning problem.

We deploy AI in production systems regularly. We've built document processing pipelines, automated code analysis tools, and intelligent workflow systems. And through that experience, we've learned that the hardest part of AI implementation isn't building the models—it's knowing when not to use them.

This article is the framework we use internally when evaluating whether AI is the right solution.

Four Questions Before Using AI

1. Is the problem already well-solved?

Before reaching for AI, check if proven solutions exist:

Text extraction from documents? OCR libraries have decades of optimisation. Apache Tika extracts text from hundreds of file formats. PDF parsing libraries handle structured documents reliably.

Data validation? Regular expressions, schema validators, and rule engines handle deterministic validation faster and more reliably than AI.

Search? Elasticsearch, PostgreSQL full-text search, or even SQLite FTS5 provide excellent search without the complexity of vector embeddings.

Classification with clear rules? Decision trees, lookup tables, or simple if-else logic are faster, cheaper, and more predictable than AI classifiers.

AI adds value when problems are ambiguous, context-dependent, or require understanding that can't be encoded in rules. If you can write down the logic, you probably don't need AI.

2. Can you validate the outputs?

AI outputs are probabilistic. They're usually right, sometimes wrong, and occasionally confidently wrong. This matters because:

You need ground truth. How will you know if the AI is performing well? If you can't measure accuracy, you can't improve the system or detect when it degrades.

Someone must review errors. When AI makes mistakes, who catches them? If errors flow through to customers or downstream systems, the cost may exceed the benefit.

Edge cases accumulate. AI systems often fail on inputs that differ from training data. Production data is messier than test data. Plan for ongoing error handling.

If you lack the expertise to evaluate AI outputs in your domain, or if validation requires more effort than doing the task manually, AI may not be the right choice.

3. What's the cost of errors?

AI errors have different consequences depending on context:

Low-stakes errors (content recommendations, draft generation): Users can easily correct or ignore mistakes. AI can add value even with moderate accuracy.

Medium-stakes errors (customer service routing, document classification): Mistakes cause friction and rework but don't create serious harm. AI works if error rates are acceptable.

High-stakes errors (medical decisions, financial transactions, legal documents): Mistakes have significant consequences. AI typically needs human oversight and may not be appropriate at all.

4. Do you need explainability?

Some contexts require understanding why a decision was made:

Regulatory compliance. Financial services, healthcare, and other regulated industries often require decision audit trails. "The AI said so" isn't an acceptable explanation.

Customer-facing decisions. If users will ask "why did this happen?", you need answers. Opaque AI decisions erode trust.

Debugging and improvement. When the system behaves unexpectedly, can you understand why? Black-box systems are harder to fix.

Modern AI can provide explanations, but they're often post-hoc rationalisations rather than true explanations of the decision process. If explainability is critical, rule-based systems may be more appropriate.

Where AI Is Usually Wrong

Based on our experience, these use cases rarely benefit from AI:

Deterministic Data Processing

If you're transforming data according to fixed rules—parsing dates, validating formats, calculating values—traditional programming is faster, cheaper, and more reliable.

We've seen teams build AI systems to parse addresses that could have been handled by existing geocoding APIs. We've seen AI classification for categories that could be determined by simple keyword matching.

The tell: if you could write a specification document that completely describes the transformation, you don't need AI.

Small-Scale Operations

AI has overhead: API latency, token costs, integration complexity. For small volumes, this overhead often exceeds the benefit.

Processing 100 documents per day? A person can review them in an hour. The AI system would take longer to build and maintain than the manual process saves.

The tell: if the total time spent on the task is less than the time to implement and maintain AI, skip the AI.

Situations Requiring Consistency

AI outputs vary. The same input can produce different outputs across calls. For many applications, this variability is acceptable. For others, it's disqualifying.

Financial calculations, legal document generation, compliance checks—these often require identical outputs for identical inputs. AI's probabilistic nature makes this difficult to guarantee.

The tell: if you'd need to add extensive validation to ensure consistent outputs, the validation logic could probably solve the problem directly.

Real-Time Performance Requirements

AI inference adds latency. API calls to external models add more. For real-time applications where milliseconds matter, this overhead may be unacceptable.

User interface responsiveness, high-frequency trading, real-time gaming—these typically can't afford AI latency without careful architecture.

The tell: if your latency budget is under 100ms and you'd be calling an external AI service, you likely need a different approach.

Where AI Usually Makes Sense

AI excels in specific conditions:

Ambiguous Natural Language

Understanding user intent from free-form text, summarising documents, answering questions about content—these tasks involve ambiguity that rule-based systems handle poorly.

AI shines when users can say the same thing many different ways, and you need to understand the meaning rather than match keywords.

Pattern Recognition at Scale

Identifying anomalies in large datasets, classifying images, detecting fraud patterns—tasks where humans can recognise patterns but can't articulate rules.

If you have labelled examples of what you're looking for and enough data to train on, AI can often match or exceed human performance.

Content Generation with Human Review

Drafting responses, generating code suggestions, creating first drafts—tasks where AI output is a starting point, not a final product.

When humans review and edit AI outputs, the cost of errors drops significantly. AI becomes a productivity multiplier rather than a replacement. This is exactly how we use AI agents to analyse legacy code—AI does the heavy lifting, humans verify the results.

Handling Volume Spikes

Customer service during peak periods, content moderation at scale, document processing backlogs—situations where you need to handle more volume than your team can process manually.

AI can absorb volume spikes that would otherwise require hiring or cause delays. The trade-off between AI accuracy and manual capacity may favour AI.

The Decision Framework

When evaluating AI for a specific use case:

  1. Define the problem precisely. What specific task will AI perform? What inputs and outputs?

  2. Check for existing solutions. Has someone already solved this without AI? Often they have.

  3. Estimate accuracy requirements. What error rate is acceptable? How will you measure it?

  4. Calculate total cost. Include development, API costs, maintenance, error handling, and validation.

  5. Consider alternatives. What would it cost to solve this with rules, outsourcing, or manual processes?

  6. Prototype before committing. Test with real data before building production infrastructure.

If AI still looks promising after this analysis, proceed—but start small, measure carefully, and be prepared to pivot.

Frequently Asked Questions

What if stakeholders expect AI?

Stakeholder expectations don't change technical reality. If AI isn't the right solution, explain why with specifics: cost, accuracy, maintenance burden. Often stakeholders care about outcomes, not technology—they'll accept a non-AI solution that works better.

Isn't AI getting better quickly?

Yes, but "better" doesn't mean "always appropriate." AI is improving at tasks it's suited for. It's not making simple problems more complex so they need AI. The decision framework applies regardless of how capable AI becomes.

What about competitive pressure?

If competitors are using AI poorly, that's not a reason to follow. If they're using AI well, study what makes their use case appropriate and whether yours matches. "Everyone else is doing it" isn't a technical argument.

How do I build AI expertise without using AI?

Build expertise by using AI where it's appropriate. The goal isn't to avoid AI—it's to use it well. A team that deploys AI thoughtfully learns more than one that deploys it everywhere.
